総合ディスプレイ業界における日本国内最大手・株式会社乃村工藝社は、2013年から長期ビジョン「→N22」を掲げ、推進している。目指す姿は、クライアントから全幅の信頼を受ける「プロスペリティ・パートナー」。お客様に「歓びと感動」をもたらす魅力的な場づくりに挑戦し続けてきた。2017年から2019年の中期経営計画のテーマは「競争の次元を変える」であり、その重点取組の一つである「海外戦略の強化」を実現する重要拠点が、乃村工藝建築装飾(北京)有限公司(以下、乃村北京)だった。

2017年当時、中期経営計画に基づき「企画力」の強化を進めていた乃村北京。また同時期に現地法人ローカルメンバーのマネージャー登用も進めていた。その過程で当時の日本人トップが懸念したのは、文化的な背景もあり、ローカルマネージャー達の「チーム・組織で成果を上げる」という意識が薄く、組織力が生かし切れていないように感じることだった。そこでインパクトは、彼らのポテンシャルの解放と協働する組織ビジョンの共有を目指して「Unlocking　Potential」というコンセプトのプログラムをデザインした。このプログラムは、2017年から2018年にかけてローカルマネージャー10名に対して、4回のモジュールとして提供された。研修は上海にて実施された。

1年間に及ぶ複数モジュールを通じて、現地のローカルマネージャー達は、研修と実践の場を行き来しながら気づきと学びを得、自らの能力を解放していった。本取材は、研修提供から2年半経過した後に実施されたが、取材に応じた副総経理の3名が研修での学びについて、まるで昨日の出来事のように語ってくれた。彼らは日々のマネジメントのシーンでの学びの活かし方を具体的に語るとともに、「チーム・組織として成果を上げる」ための他メンバーの能力開発についても熱く語っており、その姿は非常に印象的だった。

2020年、世界中に拡大した感染症の影響を受け、乃村北京でも日本人トップが8か月近く不在となった。しかし危機的状況にあっても、乃村北京ではローカルのマネジメントメンバーが中心となり、自律的にマネジメントを行い、積極的に事業推進している。驚くべきことに、この環境下でも売上を伸ばしている部門すらあるという。前任の日本人トップが描き現在まで進めてきた「現地への権限委譲」と「企画力の強化」による付加価値の向上は、今まさに形になってきている。彼らの目は次なる発展のための戦略を見据えている。
