ドイツの化学・消費財メーカーヘンケルの日本法人として、接着技術事業とビューティーケア事業を展開しているヘンケルジャパンでは、シュワルツコフブランドのビジネスターンアラウンド（業績回復）に向け、営業マネジメントチームの結束力を強化し、各メンバーに対しての強いリーダーシップ発揮が求められていた。去年一昨年と売り上げは低迷し、非常に厳しい状況にある中で、事業本部長の企画者には、2～3年という短期間での立て直し、ビジネスターンアラウンドという重要なミッションが託されていた。

各部門の部長、現場メンバーも含めた、現状把握のための社内のヒアリングを実施した結果、1.新しいことにチャレンジせず、波風を立てずに現状維持を望む考えが広まっている 2.階層化された組織の中で、コミュニケーション不全が進行しているのに気づいていない 3.部長を含め、誰も自分で考えて、自ら行動を起こすことをしていない ということが浮き彫りになった。これら組織としての問題点に大きな影響を及ぼしている部長間の信頼関係をまずは構築し、体験を通して自ら、組織課題に気づくしかけが求められていた。

プログラム構築においては、売上回復へ向けて“従来通り”という居心地の良さからあえて距離をおくことが重視された。この切り口に基づいて、1泊2日のオフサイトプログラムをデザインした。初日には、上記の3つの問題点が随所に織り込こまれているチームで取り組む課題解決の活動を行い、2日目には、本部長のリードの下ディスカッションを実施するという、内省と議論が促されるプログラムだ。
