Leadership development for post-merger integration with EBOS MedTech

EBOS MedTech was formed as a connected portfolio of medical technology companies across Australia, New Zealand, USA and SE Asia and Hong Kong, and with this came a number of complexities and challenges.  

Leading the Way was designed to support this critical period of growth and acquisition, and created a consistent enterprise-wide leadership culture across a newly integrated organisation. The six-month leadership development journey combined experiential learning, behavioural insights and peer-led practice to equip leaders with the mindset, skills and shared language needed to lead people, performance and change with clarity and confidence – resulting in high retention and a stronger leadership pipeline during integration. 


EBOS MedTech was formed in 2022 through the merger of four high‑performing medical technology businesses. While this created strong commercial capability and a powerful platform for growth, it also introduced complexity as leaders were faced with multiple legacy cultures, regional nuances and operating models.

As a newly formed organisation, there was no established internal leadership development approach. This presented both a challenge and an opportunity: not simply to deliver leadership training, but to design something foundational – to build a consistent, enterprise‑wide leadership approach that could sustain performance, enable effective integration and support long‑term growth.

EBOS MedTech’s key objectives were to:

  • Define and align leadership behaviours and expectations across the business
  • Strengthen capability in core leadership areas, including self‑management, team leadership, and performance conversations
  • Enable leaders to navigate change and complexity while delivering results
  • Create a unified leadership culture to support integration and sustainable growth

Their ambition was to find a strategic partner who could work with them to deeply understand their context and co‑create a leadership journey grounded in the realities of their business.  

Leading the Way was a six‑month, blended leadership development journey designed to build consistent leadership capability across EBOS MedTech.

It was co-created in partnership with Impact through a three-month consultation phase, ensuring it was built with the organisation, not for it. Through interviews, focus groups, and stakeholder engagement, the programme was shaped around EBOS MedTech’s strategy, leadership standards, and cultural ambitions and grounded in the realities leaders were navigating every day.

A structured and experiential journey

Rather than approaching leadership development as a series of standalone workshops, Leading the Way was designed as a cumulative journey – one that built, reinforced, and embedded behaviour change over time.

The programme was structured around EBOS MedTech’s three leadership expectations – Leading Self, Leading Teams and Leading the Organisation – creating a shared language across a newly merged leadership population. Impact’s experiential approach was central to the solution, ensuring leaders do not simply learn concepts; they actively test, apply, and refine their leadership in real time through:

  • Face‑to‑face immersive experiences
  • Virtual masterclasses
  • Peer-led learning and reflection
  • Practical application between modules

Unlike traditional programmes described during consultation as “theoretical and siloed”, Leading the Way deliberately sequenced five leadership themes across six modules. This sustained structure enabled leaders to revisit and deepen key capabilities, translating insight into consistent action. Peer learning groups and active manager involvement reinforced accountability and connected development directly to current organisational challenges.

A final design choice was to mix leaders from different functions, regions, and legacy businesses across cohorts. This strengthened individual networks and actively supported integration and a shared leadership approach across EBOS MedTech. 

Leading the Way delivered measurable impact across individual capability, behaviour change and organisational outcomes. With participation from over 70% of the key leadership population and a 100% completion rate across the cohorts, the programme was quickly recognised as a flagship development experience and a key pathway for leadership progression.

Key results include:

20–36% uplift across core leadership capabilities, including self-awareness, coaching, leadership action, and leading through change and complexity – directly addressing the gaps identified during initial consultation.

93% of participants reporting meaningful progress against their leadership development goals.

79% manager Net Promoter Score, with managers reporting observable improvements in confidence, accountability, and leadership effectiveness.

Business-level impact

At a time when post‑merger attrition can reach up to 40% among key talent, EBOS MedTech retained 95% of Leading the Way participants, with 23% promoted or achieving expansion in role scope – indicating a stable and strengthening leadership pipeline during a critical period of integration.

Beyond the data, Leading the Way shifted how leadership development was experienced and valued within EBOS MedTech.
